Simbiot

Collective Intelligence for AI-Powered Teams. Stop bleeding budget, retain IP, and turn individual genius into team advantage.

Whitepaper v1.0 | June 2026

Executive Summary

Companies are spending billions on AI tools, but 60% of that budget is wasted on personal usage. Worse, when employees leave, they take their custom AI setups — prompts, workflows, and automations — with them. The company loses the investment; the employee gains a competitive advantage for their next role.

Simbiot solves this by creating a centralized AI agent that:

  • Replaces individual AI subscriptions with one team-wide agent
  • Captures and measures every developer's custom setup automatically
  • Ranks setups by real productivity impact, not self-reporting
  • Auto-propagates best practices across the entire team
  • Keeps all intellectual property within the company forever

For $999/month, Simbiot turns your team's scattered AI usage into a competitive advantage that compounds over time.

The Problem

Every company adopting AI faces the same three invisible leaks:

💸 Budget Drain

Companies pay for ChatGPT, Claude, Cursor, and other AI tools for every developer. $20-50 per employee per month sounds reasonable.

But employees use these tools for personal tasks, side projects, and experiments. No tracking, no accountability.

60%+

of AI budget goes to non-company activities

🔒 Setup Silos

Your best developer spent 6 months perfecting prompts, workflows, and automations. It's on their machine. Nobody else knows it exists.

Another developer solves the same problem from scratch. Third one too. Same company, same stack, zero sharing.

0%

of custom setups are shared between developers

🏃 The Great Escape

Developer quits. Takes their entire setup: custom prompts, automations, project context, client knowledge. All in their head and personal accounts.

New hire starts from zero. Three months to reach the same productivity. Company pays for training twice.

100%

of custom IP walks out with the employee

📉 Knowledge Loss

When a developer leaves, you lose:

• Months of prompt engineering
• Custom workflows and automations
• Project-specific context and decisions
• Client knowledge and history
• Competitive advantage built on your dime

3-6mo

to rebuild what one employee took

The Solution

Simbiot is not another AI coding tool. It's a collective intelligence system that captures, measures, and propagates your team's best AI practices.

Core Features

🔗

Centralized AI Agent

One team-wide agent replaces individual ChatGPT, Claude, and Cursor subscriptions. Everyone works through the same system, with full visibility and control.

📊

Auto-Setup Detection

Simbiot automatically detects what each developer builds on top of the company baseline: custom prompts, automations, integrations. No manual documentation required.

🏆

Impact Leaderboard

Rank setups by real metrics: commits per day, PR acceptance rate, bug reduction, time to deploy. See who actually makes the team faster, not who talks about it.

🚀

Auto-Propagation

When a setup proves effective, Simbiot offers it to the whole team. Opt-in adoption, A/B tested. Best practices spread like a beneficial virus.

🔒

IP Retention

Every prompt, workflow, and insight lives in company infrastructure. When someone leaves, the next person picks up where they left off. Zero knowledge loss.

🌙

24/7 Operation

While your team sleeps, Simbiot analyzes projects, finds optimizations, and prepares reports for the morning standup. No sick days, no notice periods.

Architecture

Simbiot consists of three layers that work together to create a complete collective intelligence system:

┌─────────────────────────────────────────────────────────────┐ │ SIMBIOT PLATFORM │ └─────────────────────────────────────────────────────────────┘ Layer 1: Context Injection (Constitution) ┌─────────────────────────────────────────────────────────────┐ │ Company decisions, architecture rules, best practices │ │ → Injected into every agent session │ │ → Lives in company infrastructure, not personal accounts │ └─────────────────────────────────────────────────────────────┘ ↓ Layer 2: Memory Daemon ┌─────────────────────────────────────────────────────────────┐ │ • Auto-detects custom setups from each developer │ │ • Measures productivity impact (commits, PRs, bugs) │ │ • Maintains leaderboard of effective setups │ │ • Stores everything in company vector database │ │ • Qdrant + REST API for semantic search │ └─────────────────────────────────────────────────────────────┘ ↓ Layer 3: Propagation Engine ┌─────────────────────────────────────────────────────────────┐ │ • Offers top-ranked setups to team members │ │ • A/B tests adoption rate │ │ • Auto-merges proven practices into company baseline │ │ • Tracks compounding team velocity over time │ └─────────────────────────────────────────────────────────────┘ ↓ Clients: OpenClaw, Claude Code, Cursor, VS Code ┌─────────────────────────────────────────────────────────────┐ │ • AGENTS.md for OpenClaw │ │ • CLAUDE.md for Claude Code │ │ • .cursorrules for Cursor │ │ • All synced from central constitution │ └─────────────────────────────────────────────────────────────┘

How It Works

1. Capture: Simbiot runs on the developer's machine as a lightweight daemon. It detects custom prompts, workflows, and automations built on top of the company baseline.

2. Measure: The daemon tracks productivity metrics: commits per day, PR acceptance rate, time from commit to deploy, bug introduction rate. No self-reporting, only hard data.

3. Rank: Setups are scored by their impact on these metrics. A setup that increases commits by 30% while reducing bugs gets a high score. A setup that just "feels nice" but doesn't move metrics gets filtered out.

4. Propagate: Top-scoring setups are offered to other team members. They can try it with one click. If adoption rate is high and metrics improve, the setup becomes part of the company baseline.

Use Cases

1

Shopify Development Agency

10 developers working on 30+ client stores. Each developer has their own prompts for Liquid, React, and checkout optimization. Nobody shares. When the senior dev leaves, 6 months of checkout optimization knowledge walks out. Simbiot captures all custom prompts, measures which ones actually improve conversion rates, and propagates the winners to the whole team.

2

Blockchain Protocol Team

8 engineers building on Solana. Complex architecture decisions made in Discord, scattered across Notion pages. New hire takes 3 months to understand the system. Simbiot captures architectural decisions, links them to code changes, and surfaces relevant context when developers ask questions.

3

AI Product Startup

5 ML engineers experimenting with prompts, RAG pipelines, and evaluation frameworks. Each has their own notebook of "what works." When one leaves, the company loses their experimental history. Simbiot tracks experiments, measures which prompts perform best on real user queries, and maintains a living knowledge base.

4

Enterprise Dev Team

50 developers across multiple products. Each team uses different AI tools with no coordination. Simbiot unifies AI usage under one platform, captures best practices from each team, and cross-pollinates solutions. The e-commerce team's checkout optimization trick helps the fintech team's payment flow.

ROI Analysis

Simbiot pays for itself through three mechanisms:

Cost/Benefit Without Simbiot With Simbiot
AI Tool Subscriptions $20-50 × N employees/month $999/month flat
Knowledge Loss per Exit 3-6 months of rebuild time Zero — everything stays
Setup Redundancy Each dev solves same problems Solve once, use everywhere
Onboarding Time 3-6 months to full productivity 1-2 weeks with best practices
Team Velocity Linear with headcount Compounding via shared setups
Monthly Cost (10 devs) ~$500+ on subscriptions alone $999 (includes everything)

Break-Even Analysis

For a team of 10 developers:

• Current AI subscriptions: $300-500/month
• Cost of one developer leaving: $15,000-30,000 (replacement + ramp-up)
• Simbiot cost: $999/month
Break-even: Preventing one departure every 15-30 months

But the real value is in compounding velocity. When setups propagate, the whole team gets faster. A 10% productivity increase across 10 developers is worth $50,000+/month in billable hours.
